Not every business that applies should get through your doors.
But manual screening can’t keep up – not with the volume, not with the complexity, and definitely not with evolving global watchlists and sanctions databases. Cogniquest runs automated, real-time compliance checks across official registries and risk signals the moment a business is submitted for onboarding.
High-risk entities get flagged. Clean ones move forward. Your team focuses on decisions, not data-chasing.

Compliance failures rarely start with sanctions – they start with inconsistent data across onboarding documents.
Cogniquest uses AI to extract, verify, and cross-check information across incorporation certificates, tax registrations, bank statements, identity documents, and more. Registry validation and real-time sanctions screening add a layer of compliance, helping institutions onboard faster with confidence.

I have started listening to podcasts during my morning walks.
For the last few weeks I’ve been hooked on 20VC by Harry Stebbings. Harry hosts an excellent selection of guests and his podcasts offer very high insights per minute. The first episode I listened to was his interview with Nikesh Arora, CEO of Palo Alto Networks.
What I liked most about Nikesh is how he distills complex market dynamics into clear, testable ideas — grounded in decades of operating experience.
One idea from that conversation succinctly captured something I get asked almost every week.
“With frontier models getting better, what is the play for Cogniquest?”
My answer has always been the same: frontier models are not our competition. They are a component of our solution. As they get better, our ability to solve client problems gets better too.
Nikesh framed the underlying dynamic perfectly.
The frontier model problem is a breadth versus depth problem. Consumers want breadth — wide aperture, general knowledge and have high tolerance for false positives. They’re largely getting AI for free, and they seem satisfied.
Enterprises are different. Their tolerance for error is near zero. They need depth — context, domain rules, harnesses, and deterministic guardrails built around the model before they can trust it with a business decision. Frontier models are for everyone and not designed for the individual needs of enterprises.
His conclusion: in enterprise AI, “value will accrue to the application and proprietary data layers.”
At Cogniquest, we solve the customer problem of dealing with complex, document-driven decision workflows — blending OCR, frontier models, and our patented 4-engine ensemble to deliver AI that is accurate, explainable, and auditable at scale.
LLMs extract. Cogniquest delivers governed decisions at scale.
Better frontier models don’t threaten that. They accelerate it.
Not a bad insight for a morning walk!
Where do you think enterprise AI value will ultimately accrue — models, or the application and data layers around them?

A few weeks ago, an advisor paused mid-conversation and remarked, “Satish, you’re beginning to sound like Palantir.”
That got me curious, so I dug into their business model.
What I found felt surprisingly familiar — start with services, let customer engagements shape the platform, and build the application layer to solve hard enterprise problems.
This week, Alex Karp of Palantir articulated something on CNBC that resonated deeply with me. His view was simple: enterprise AI isn’t just about frontier models. Lasting value comes from combining models, applications, and compute, while allowing enterprises to retain control over their data, business logic, and decisions. Markets gave a vehement thumbs up.
That closely mirrors what we’ve experienced while building Cogniquest AI.
Over the past few years, we’ve learned that enterprise AI is rarely about deploying a model. The enduring differentiation lies in the application layer that contextualizes it—connecting models to enterprise systems, business rules, workflows, and governance to deliver reliable, auditable decisions.
Looking back, I now understand the remark. It wasn’t about the product. It was about a shared belief that solving enterprise AI requires staying relentlessly close to customer problems and building from the inside out.
The technology will keep changing. What endures is the customer’s need to solve complex business problems. Everything else is an implementation choice.

I returned from a work trip to find the ET AI Awards 2025 certificate sitting on my desk.
I held it for a moment, taking it in!
Cogniquest was recognised as a Top Contender in two categories. We didn’t take home the top prize — Zepto was named the winner in eCommerce and Perfios in Fintech. Both are exceptional companies and richly deserved.
But here’s what struck me.
Zepto is a unicorn. Perfios is one of India’s most respected fintech platforms — and our competitor in a few areas. And Cogniquest — a growth stage startup — was recognised in the same league!
The jury — chaired by Vishal Sikka and including leaders from Google Cloud, MeitY, InMobi, Fractal, Meta, and Atlan — brought a calibre of evaluation that makes the recognition genuinely meaningful.
At the awards evening, I had the opportunity to briefly meet Irina Ghose from Anthropic and Srikanth Velamakanni CEO of Fractal and Chairman of nasscom — conversations that reminded me how rapidly the enterprise AI ecosystem is maturing in India and globally.
For a company scaling toward Series A, moments like these matter more than they might appear from the outside. It’s not the trophy. It’s the signal that you’re building something credible and competent.
Thank you to The Economic Times for creating a platform that puts early-stage innovators in the same room as industry leaders. That kind of access means a great deal!
We’re in the right arena. Now we need to own it.

Last year, my net worth hit an all-time high. By another measure, I’d lost half my wealth.
A lot of you have asked me, “Where do you invest your own money? What does your portfolio actually look like?” So, I thought I’d finally answer it.
Over the last 20 years, I’ve made some of my best investment decisions, and some of my biggest mistakes.
In the last week of March 2020, with the world locked down and markets in freefall, I split half of my deployable portfolio into the safest asset I knew. The other half went into my highest-conviction investment.
If you’d like to know what those two investments were and how last 20 years shaped my portfolio, and where every rupee of my wealth is invested today, read the full blog below.

Candid Health just raised $120M Series D and tripled its valuation in 18 months — while 42% of health systems are deploying AI but only 4% have achieved scaled, measurable outcomes. That gap is the whole story right now.
Here is what happened in healthcare AI this week:
→ Candid Health closed a $120M Series D led by Sixth Street Growth.
Valuation tripled since February 2025. 190% ARR growth YoY. 200+ provider orgs on platform.
Their model: treat RCM as a data engineering problem first — then layer in AI agents.
Result? Clients like Talkiatry cut manual billing work 40%. Nourish hit a 96.7% touchless claim rate.
→ HHS joined the White House’s $5B Genesis Mission on July 22.
NIH-led challenges targeting chronic disease root causes, pediatric cancer, and AI-accelerated drug discovery.
→ Luma Health’s Aditya Bansod put a name to the next frontier: “Headless AI.”
Not replacing EHRs. Not building another app. Connecting siloed systems so humans stop being the coordination layer.
→ Qventus data shows 94% of health system CIOs say AI delays create competitive disadvantage — yet 80% still cannot quantify ROI.
The funding is real. The urgency is real.
The implementation gap is realer.
Which of these three — RCM automation, federal AI research investment, or operationalizing AI past the pilot — has the most direct impact on your organization’s bottom line in 2026?

Grateful to moneycontrol.com for featuring the vision behind JAN AI 🙏
For me, JanAI has never been just another initiative. It is a people-first movement.
A movement that believes AI should not remain the privilege of a few, but become a force that unlocks the aspirations and potential of millions—especially across rural and underserved India.
This vision can only become reality through the coming together of Samaaj, Sarkar, and Bazaar—civil society, government, and markets—working together to unlock human potential at population scale, with AI as a powerful enabler.
We’re still at the beginning of this journey, and the opportunities for collaboration are endless.
If you have an idea, a partnership opportunity, or simply want to contribute to this movement, leave a comment below or reach out. We’d love to connect.
Come, join the movement! Together, let’s transform rural aspirations into AI-powered opportunities

Most organisations make the build vs. buy vs. co-build decision at the point of budget approval and treat it as settled.
It rarely is.
The decision gets made on the wrong criteria. Available talent. Timeline pressure. A vendor relationship that already exists. None of these are the right starting point.
The right starting point is one question: what does this capability need to do that is unique to us?
If the answer is nothing, the case for building is weak. Standard customer service workflows, document extraction, basic fraud flagging. These problems have been solved. Buy the commodity, deploy it fast, and move on.
If the answer is something significant, building earns its place. A credit decisioning model trained on fifteen years of proprietary customer data. A risk scoring engine built around underwriting logic that reflects a market segment nobody else serves. Here the data is the moat. Owning the model means owning the advantage. The organisations that have built proprietary AI capability in credit risk and customer decisioning have created something a competitor cannot replicate by buying the same vendor.
The mistake most organisations make is applying build logic to commodity problems and buy logic to proprietary ones. They build the chatbot because the engineering team is available. They buy the credit decisioning engine because procurement is faster. The result is internal investment where it does not differentiate and external dependency where it does.
Co-build earns its place when the capability is genuinely proprietary but the infrastructure to deploy it is not. The organisation owns the data, the domain logic, and the decisioning framework. The partner owns the model architecture, the deployment pipeline, and the engineering depth to move at speed. Neither is substitutable. That is what separates a deliberate co-build from an outsourced build with unclear ownership.
The governance question most co-build arrangements fail to answer at contracting is straightforward: when the model produces a wrong outcome, who owns the response? If that question has no clear answer before deployment, the arrangement will answer it under pressure.
All three options are legitimate. The decision criteria are what most organisations have not made explicit.
Build where data and logic are proprietary and advantage compounds with ownership. Buy where the capability is commoditised and speed matters more than differentiation. Co-build where proprietary logic needs infrastructure that would take years to build alone.
Until that line is drawn explicitly, the sourcing decision will keep being made on availability and relationship. Not on strategy.

20 years, a reflection-
They did NOT go in a blink of an eye. There was a lot of toil, fights, ups and downs, loss of face, along with laughter, dance, smiles, and sorrows.
It was NOT about clients.
It was always about Teams – with them, about them, and towards them.
It was about Taking Risks and Putting Bets.
Some worked and some didn’t, but it was about learning from failures to push harder for something that worked.
It was Always about Mentors.
I got the space and nurturing when I needed it the most, as well as being allowed to fail if needed.
It was Never about a unit or a group.
It was about an organization, an ecosystem that comes together as a force.
It was Never about the work.
It was always about the culture and ways of working. As Bill Walsh said about the game: “The score will take care of itself.” I also believe that numbers will take care of themselves as long as you have set the culture right.
Finally, it is and it will never be about me.
It is and it will be about the leaders I worked with and learnt from, and the leaders I groomed. I am the sum total of all 😊

“I have had the pleasure of working with Satish for several years. Among all his qualities, the one that I admire most is his ability to stay calm, composed, thoughtful and resourceful during crisis or difficult times. He leads from the front, guides his team towards solution and is able to pull appropriate strings to get the required support for the team. Satish is a great delivery leader and it was an enriching experience for me working with him.”

“Satish was a key presenter in one of our large RFP chases. His storyline describing IT outsourcing using multiple engagement models for a large banking client was the key highlight of the entire presentation. His impressive track record as a delivery manager, thought leadership on ‘IT Outsourcing’ and ‘Managing Change’ were acknowledged and discussed by client during the presentation and later visits. His active support during subsequent phases of the deal was much needed, highly valuable and definitely decisive.
He is knowledgeable, sincere, approachable and most importantly – very down to earth. It was a pleasure working with Satish and I will surely look forward for more such associations.”

Vivek Raghavan, co-founder of Sarvam AI, the company that just shipped India’s first foundation model trained from scratch, warned yesterday that India risks becoming a “digital colony” if it does not build foundational AI itself. At the same summit, JioStar, India’s largest media conglomerate, partnered with OpenAI.
I recently wrote on Substack about why this keeps happening: “Indians Rule Big Tech. Why Can’t India Build?” (https://lnkd.in/ewQBMCYf). The structural forces are thirty years deep.

The op ed referenced below was published earlier this week in Financial Express. It summarizes some ideas that are by no means unique and are already being adopted within many parts of government and outside. Nevertheless we thought it worthwhile to humbly articulate a set of governance principles that can be adopted widely as India (and others in the global south) drive forward their AI programs. Any thoughts or feedback would be appreciated.

The 4 Myths Stalling GenAI in Tech Services
Everyone’s talking about #GenAI. Very few are scaling it.
Why? Because many Tech Services firms — including those across Private Equity portfolios — are still clinging to myths that don’t hold up.
We partnered with Vivek Narayanan at #EQT India, along with my Accenture colleagues Rachel Barton, Sumanta Paul and Saikat Ghose, to understand how #GenAI is really being adopted inside PE-backed Technology Services companies. To ground our view, we spoke with AI leaders from global enterprises at different maturity stages — giving us a clear, reality-based picture.
🚫 Myth 1: ROI can’t be measured
Reality: Mature adopters are proving the opposite — focusing on the right
domains is delivering cost efficiency, growth, and hundreds of millions in
new opportunities.
So what: If you’re not tying GenAI to measurable value, you’ll lose funding,
sponsorship, and momentum.
Ask: What metric will move in 90 days, and who signs for it?
🚫 Myth 2: Proof of Concepts (PoCs) are the destination
Reality: Leaders treat PoCs as filters, not outcomes — scaling only what
moves the P&L.
So what: Endless pilots waste time and erode credibility. Use quick pilots to
filter ideas fast. Focus energies on shortlisted ideas with a clear path to
scale.
Ask: What is the path to scale on Day 1? What’s the go/no-go rule?
🚫 Myth 3: The CIO is the buyer
Reality: AI councils are increasingly cross-functional — CMOs, CFOs and BU
heads now shape the agenda.
So what: Selling only to IT slows down adoption and delays value creation.
Ask: If Finance and the business are not at the table, is this an enterprise
initiative or a tech experiment?
🚫 Myth 4: Quality and security will sort themselves out.
Reality: Without strong governance, guardrails, and data agreements,
scaling stops.
So what: Trust is the real bottleneck — and without it, customer-facing
GenAI is a non-starter.
Ask: Could this safely go customer-facing today? If not, what’s missing?
Bottom line:
The winners in #PrivateEquity will be those who break these myths, tie #GenAI to measurable impact, and build trust into every step of the journey.
A big thank you to Vivek Narayanan, Rachel Barton, Sumanta Paul and Saikat Ghose for the fantastic collaboration.
Let us know in the comments as to which of these myths have you seen most often, and how did you overcome them?

Appreciate Adgully for publishing this piece.
Across ecosystems, the challenge isn’t intent – it’s alignment.
Startups generate imagination and speed.
Enterprises bring scale and discipline.
Policymakers provide the frameworks that enable trust and safety.
But real innovation doesn’t happen in parallel lanes – it happens when these forces converge intentionally.
If technologies like AI, climate tech, and advanced manufacturing are going to move from experimentation to real-world impact, we need less symbolic partnership and more structural collaboration, where:
enterprises reward learning as much as risk management
startups build for resilience as much as novelty
policy enables experimentation without undermining public trust
The countries and ecosystems that win the coming decade will be those that compress the distance between invention, regulation, adoption, and scale.
Collaboration isn’t a buzzword.
It’s the infrastructure of innovation.
